The Revenue Engine Diagnostic

The check told you where the weak area is. The diagnostic tells you what to do about it, in what order, and what it will take. Five weeks from the day we get CRM access, fixed scope, fixed price, ending in a report, a roadmap your team can execute, and ninety minutes with your leadership on what to do first.

Scope: five workstreams

  1. Interviews. With the people who run sales and marketing, and with the management they report to. What the process is meant to be, and what it is.
  2. CRM audit. What is in the CRM, how it is set up, what is used and what is worked around.
  3. Data and reporting review. Which numbers reach management, where they come from, and whether they can be trusted.
  4. Commercial process review. From first contact to order: hand-offs, owners, and where enquiries stall.
  5. Adoption read. Who will use a change and who will route around it, and what that means for the order of the roadmap.

How the work is done

Interviews

A fixed question set per role: owner or managing director, commercial lead, marketing, and the person who runs the CRM. The questions are the ones a seller should be able to answer about any live deal: what the pain is, who has it, who signs, why now. Where nobody can answer them, that is a finding.

CRM audit

Checked against a lifecycle model with written definitions, from subscriber to lead, qualified lead, opportunity and customer, and the property set each stage needs at contact and company level. The audit reports which stages exist in name only, which properties are empty, and which records nobody owns.

Data and reporting review

Which numbers reach management, and whether they can be rebuilt from the CRM. The review checks the pipeline against each stage's exit criteria and win probability, and where reporting is assembled by hand each month, it says what a reporting model would need.

Commercial process review

From enquiry to order: where enquiries arrive (forms, a shared inbox, personal contacts, events), who picks them up, what counts as qualified, and where the hand-offs are. Written up as the process as it is, beside the process as people describe it.

Adoption read

Who enters data and who works around the system, and why. The roadmap orders items by how likely they are to be used, because a CRM change nobody adopts costs more than no change.

What you receive

  • A written report of findings across the five workstreams.
  • A roadmap: each item sized, sequenced, and marked with its adoption risk.
  • A ninety-minute session with your leadership to walk through the roadmap and settle the first moves.

What is not included

Carrying out any item on the roadmap; CRM licences; data migration or clean-up; training beyond the leadership session. Those are separate engagements, scoped from the roadmap.
